Separate what genuinely needs live conversation, such as debate, decision-making, alignment, and sense-making, from what could move async to a document, thread, dashboard, or short recording
Decide which recurring meetings should be shortened, merged, redesigned, or retired
Rebuild one standing meeting from scratch with a clearer purpose, tighter agenda, better roles, and a shorter clock
